Churn Correlation — Do customers who mention this issue actually stop buying? If "aftertaste" complainants churn at 68% vs a 29% baseline, that's a 2.3x multiplier. If packaging complainants churn at the same rate as everyone else, it's cosmetic — not existential.
Revenue at Risk — Not just the revenue from people who complained. For every customer who speaks up, roughly 26 others have the same issue and leave quietly. Size the full exposure.
Implementation Cost — The fully loaded number: R&D, production run, packaging update, regulatory review, obsolete inventory write-off. This is where physical products diverge most sharply from software.

Issue A: Aftertaste complaints on a supplement

Where the Signals Actually Come From
Reviews — Mine for ingredient mentions, texture language ("gritty," "chalky," "watery"), efficacy phrases ("didn't work," "saw results in two weeks"), and competitor comparisons. These map directly to things R&D can act on.
Support tickets — Customers contact support before or instead of leaving a review. Cluster tickets by product and complaint type. Tickets about returns often reveal the real reason ("wrong shade," "allergic reaction") behind vague return codes like "didn't like it."
Post-purchase surveys — Sent 14–30 days after purchase, these catch experience data that reviews miss: whether the product matched expectations, actual usage context, and what would make someone buy again.
NPS open text — The score is less useful than what people write. Detractors tell you what to fix. Promoters tell you what not to touch. The middle group (7–8s) often has the most actionable product feedback.
The Step Most Teams Skip: Connecting Feedback to Behavior
Reading reviews in isolation is not a strategy. You need to know whether the customers who mention a problem actually churn — and how much revenue that represents.
Without the cross-reference: "Texture is a top complaint" → escalate to R&D
With the cross-reference: "Texture complainants churn at 52% vs 71% repurchase for everyone else, costing $170K/year in lost revenue — enough to justify a $95K reformulation"
How to do it:
- Tag customers by the issue they mention
- Compare that group's repurchase rate, subscription retention, and LTV against your baseline
- Multiply the gap by cohort size to get revenue at risk
- Break it down by segment — a complaint concentrated in first-time buyers is a different problem than the same complaint from long-term subscribers
Simulate Before You Spend
Even with a strong Impact Score, one question remains: what happens if you make the change?
Fixing aftertaste might improve retention for the affected group — but what if the new formula alienates the customers who love the current one? What if it costs 18% more to produce?
In software, you A/B test. In CPG, you simulate.
Model the scenarios before committing:
